Restructured the offline delivery process after joining
Reassessed the project’s market positioning and developed new courses to drive upsells
Updated and iterated on the original project by incorporating AI and data-driven management. Refined course content and improved instructors’ teaching materials and delivery. Served over 3,000 students and generated over 100 million in traffic. Organized multiple offline summits and developed summit sales-conversion SKUs (priced at 9,800/19,800/49,800) to support on-site sales, achieving a conversion rate of around 30% and creating new revenue streams for the company.
1. Refined the end-to-end course delivery process, including teaching content, submission workflows, assignment responses, and community operations, as well as the operational workflows for users and instructors
2. Organized offline summits and served as an upsell product-development and teaching mentor. Supported on-site sales at the summits and developed 3 SKUs (9,800/19,800/49,800), achieving a conversion rate of around 30%
3. Drove upsells through offline training. Users attended in-person training sessions where I served as the instructor and upsold a new SKU (upgrading from 9,800 to 19,800). Achieved an upsell rate of over 80% through repeated offers during sessions, with high satisfaction and no refunds after delivery
Completed delivery to over 3,000 people in total; taught at multiple summits; was a key delivery contributor for three SKU launches; no refunds. Figures as of 2024 and continuing to grow steadily.
1. Course project team: built the course sales funnel with the CMO
0-to-1 Stage (Physical Product) Sales funnel for a physical product: an AIGC-themed mouse pad project. The mouse pad attracted users into a private community, where they went through 2–3 rounds of sales conversion.
0-to-1 Stage (Digital Product) A livestream experience class priced at 9.9, including a set number of uses of AIGC tools, with users directed straight to a marketing course for conversion.
0-to-1 Stage (Influencer Partnerships) Partnered with other organizations and supported all operations-related activities, including Xuelang, Douyin Shop, customer service, and all related operational workflows.
1-to-N Stage (Scaling) Managed overall account operations, recruitment, and livestream studio setup; coordinated deliverables across multiple departments, including media buying, design, and technology; and established end-to-end data visualization. Used data results to identify and optimize details such as add-on rate, entry rate, and conversion rate.
II. Achieved Objectives
Developed sales links for physical products and digital products
Suppliers, pricing, livestream studio setup, livestream content, course content, sales funnels, and more
Trained livestream team members to understand AI tools and use them live
Provided training on tools such as ChatGPT, Midjourney, and Stable Diffusion
Collaborated with the media buying department
Coordinated with the third-party creative team and the company’s media buying team to determine creative direction, media buying structure, and more

Worked with the company’s R&D department to establish an end-to-end process from front-end sales to back-end operations, ultimately enabling data visualization
During the cold-start period, a temporarily assembled project team got the product up and running in just 2 weeks, then started livestreaming in week 3
Project 1: AI mouse pad with AI tools included; user add-on rate: 100%
High user engagement and trust, but the sales process was too slow, resulting in a longer time to close
Project 2: 9.9 AI Practical Course—a three-day, two-session practical course on AI tools
The low unit price made it possible to acquire leads in bulk, with a CAC of approximately RMB 200 and an add rate of 55%. Later, the yellow shopping cart was changed to the little pinwheel, allowing users to click to add the company’s WeChat account directly after payment. The final add rate rose from 55% to 95%, and the CAC was ultimately reduced to approximately RMB 160!
I. Sales Center (including the Livestreaming Department, Customer Service Department, and Private-Domain Department)
Responsible for overseeing all of the company’s sales operations, reporting directly to the owner and adjusting business lines
In 2022, Douyin’s total market was RMB 500 million; in 2023, Douyin’s market was projected to be approximately RMB 1 billion
Set a sales target of RMB 200 million for 2023, including self-operated sales, private-domain sales, and influencer sales
Targets: RMB 53 million from Douyin self-operated sales, RMB 21 million from private-domain sales, and RMB 126 million from Douyin influencers
Based on the overall health supplements market last year, analyzed all competitors and formulated the following strategic adjustments for 2023:
Determined the key products for influencers and the self-operated livestreaming brand; optimized the people, products, and venues according to different scenarios; trained livestreamers on sales scripts; adjusted livestreamer shifts; continuously optimized performance targets; and continually moved closer to the established goals
Built a private-domain operations system covering evaluations, performance, sales, and personnel management, and took full responsibility for sales performance. Regularly reviewed results and provided feedback, promptly made adjustments, and established coordination with other departments. Users who could not complete purchases in the livestream room were promptly guided for continued follow-up, increasing the conversion rate by 10%
The Customer Service Department set a refresh time for after-sales orders and communicated with users immediately after they applied for after-sales service, maintaining store reviews and keeping the store’s rating high for nearly a year. The Private-Domain Department followed up with users who requested returns or refunds, called to ask about the reasons, patiently explained the situation, and attempted to retain them, ultimately reducing the return rate to below 20%
II. Summary of Achievements (Livestreaming Department, Customer Service Department, and Private-Domain Department)
Participated in setting a sales target of RMB 200 million during my tenure
Douyin self-operated sales achieved: RMB 30 million, accounting for 56.6%; private-domain sales achieved: RMB 15 million, accounting for 71.42%
Douyin influencer sales achieved: RMB 100 million, accounting for 79.36%; as of November 21—the total completion percentage
Before I joined, the department had a total of 12 employees
Total department headcount after joining: 24 people
Before joining: 4 account livestreamers and 3 livestream control operators; peak GMV was around 2 million
After joining: Restructured staffing and compensation, adjusted livestream hours, and other changes; monthly GMV reached 5 million+, an increase of over 200%. Ranked TOP 1 on the Chanmama sales leaderboard for multiple consecutive months.
Before joining: Return rate was 30%+; there were many influencers, internal and external competition, and constant conflicts between departments.
After joining: Maintained clear boundaries with influencers and within the company, aligned the overall sales team, and ultimately kept the return rate at around 15-18%.
Before joining: The sales department had no defined goals, unclear responsibilities, no growth trajectory, and no sales process.
After joining: Set sales targets, broke down performance assessment criteria, and established customer reception and sales processes. During my tenure, the sales team improved by 25-30% compared with previous years and met its targets.
I. Head of E-commerce Department (livestreamers, livestream control operators, customer service, content directors, ad placement, filming and editing, influencers)
Responsible for positioning the overall project and selecting competitors based on supply chain strengths.
Quickly built a team based on competitor analysis, assembling the team in two weeks (7 people).
GMV surpassed 10 million in the second month. Signed an annual agreement with Douyin's official account manager and secured traffic support.
Managed store operations, ensuring the store rating remained at or above 4.8.
II. Summary of achievements: Built the e-commerce department from scratch during my tenure, reaching a total of 16 people.
Set a goal for the project to break into the industry's top tier within three months. GMV surpassed 10 million in the second month, ranking TOP 4 in the industry.
Worked with a leading consumer electronics creator on livestream content, formats and product selection; reached the top two in Douyin creator sales in the second month after resuming livestreams
Followed up on various Douyin campaigns and stayed aligned with official timelines to secure official traffic support and sign an annual agreement.
Partnered with leading electronics marketplaces on offline promotions, generating over RMB 10 million in campaign GMV and over RMB 1 million during a two-hour livestream
Over a total of 10 months in the role, cumulative sales GMV exceeded 100 million!
Automotive content account development
1. Defined account positioning, selected people for incubation, and planned monetization paths
2. Recruited directors and camera operators, and found part-time actors to participate in short-video shoots
3. Completed account production tasks, including publishing, data analysis, and content optimization
4. Assigned inbound leads and established reception and service processes
5. Planned the venue and vehicle delivery display area

During these nearly two years, I worked on several projects at several media companies
Worked on technology park events, sporting events, telecommunications brand events and concerts, gaining experience in brand event planning and on-site delivery.
Used the resources and connections accumulated through performances to forge a new path.
Focused on offline event planning, artist performances, and program development and customization.
Worked on vehicle launches, fashion weeks, shopping mall and property events, and celebrity performances across Guangdong, Hong Kong and Macao, serving as on-site director or a member of the directing team.
Performed magic to enhance the atmosphere at corporate annual meetings, shopping malls, real estate events, concerts, and other events
Worked closely with various types of performers, building extensive performance experience
Studied magic in Shenzhen and began performing.
